What Heatmaps Don't Show You

Heatmaps show where users clicked. They don't show which clicks were frustrated, which were accidental, when the clicks happened, or what users were trying to do. That's most of the information.

The heatmap software market is worth $3.8 billion as of 2025, projected to reach $9.6 billion by 2034. Hotjar alone holds 55% market share. A lot of teams are running heatmaps.

Most of them are drawing the wrong conclusions from what they see.

What heatmaps actually show

A click heatmap aggregates click positions across sessions and renders them as a color gradient. High click density = hot (red/orange). Low density = cool (blue/green). You see where users are clicking on the page.

That's it. The heatmap knows where. It doesn't know why, when, or whether the click accomplished anything.

A red hotspot on a button could mean: users found it and clicked it successfully (good), users were confused and rage-clicked it repeatedly (bad), users were trying to click something behind it (bad), or users clicked it accidentally while scrolling (neutral). The heatmap shows the same red for all four.

A cold area doesn't mean users ignored it. It might mean users couldn't find it, that the element appeared after scroll and wasn't captured, or that a layout change moved it out of the captured viewport.

The frustrated click problem

Dead clicks and rage clicks are invisible in heatmap data because they're not distinguished from normal clicks. A button receiving 500 normal clicks and 7 rage clicks shows the same heat as a button receiving 200 normal clicks and 180 rage clicks. The second button is broken. The heatmap won't tell you.

This matters for prioritization. Teams look at heatmaps, see a hot button, and conclude it's working well. The click density is high. But 60% of those clicks could be frustrated repeated clicks on a CTA that's failing to load, and the heatmap data has no way to surface that.

Behavioral signal tools track click quality, not just click position. The same click that appears as a heat point also carries metadata: timing since last click on the same element, number of clicks on the same element per session, whether a navigation event followed the click. From that metadata, you can distinguish a successful interaction from a frustrated one.

The sequence problem

Heatmaps are static. A click that led to conversion and a click that preceded abandonment look identical on the map.

Session-level behavioral analysis connects clicks to outcomes. Not just "users clicked here" but "users who clicked here and then took this path converted at X%, while users who clicked here and then looped back to pricing converted at Y%." The click is the same. The context is everything.

Loop navigation is the clearest example. A user who visits pricing, clicks a feature row, returns to pricing, clicks it again, returns to pricing, and then leaves is visible in session replay. In a heatmap, that feature row looks popular. High click density. The heatmap might suggest "users love this element, put it above the fold."

The behavioral signal says "users are clicking this element repeatedly and leaving frustrated."

The timing problem

Aggregate heatmaps collapse time. You're seeing the combined click pattern across every session in your selected time window. A UI change you shipped two weeks ago is mixed in with the UI from before the change. A bug that existed for three days is diluted by 11 days of normal usage.

Deploy correlation solves this by comparing behavioral patterns before and after a specific deploy. That comparison is precise: same page, same elements, different codebase. The delta is the impact.

Heatmaps can be filtered to date ranges, which helps. But they don't automatically surface "this element's click pattern changed after deploy #832." You have to already know to look.

What heatmaps are good for

Layout decisions. Where are users looking? What's getting visual attention? For above-the-fold optimization, understanding scroll depth distribution, and validating that your CTA is in a visible location, heatmaps are useful.

They're also useful as a complement to confusion score data. If you know your checkout has a score of 71 and the dominant signal is dead clicks on a specific CSS selector, a heatmap can show you the spatial context around that element. Are users clicking something adjacent? Is there a visual affordance nearby that's drawing clicks away?

The confusion score tells you what to investigate. The heatmap helps you understand the spatial context. Neither is complete without the other, and neither is complete without knowing which clicks were frustrated.

The $3.8 billion question

The heatmap market is large because the tool is accessible and the output is easy to present. A heatmap screenshot in a product review communicates something immediately. Everyone understands hot and cold.

What it can't communicate: whether the heat you're looking at represents successful interactions or frustrated ones. That question requires behavioral signal data. It's a harder question to answer and a harder visualization to present. But it's the question that actually tells you what to fix.

Hotjar and Crazy Egg are good tools. The limitation isn't the tools. It's treating click density as a proxy for interaction quality, which it isn't.
